B2B Ecommerce ROI Calculator | B2Bridge Free Tool# B2B Ecommerce ROI Calculator

Estimate what wholesale digitization returns against what it costs. No email required, results appear as you type.

A **B2B ecommerce ROI calculator** estimates what wholesale digitization returns against what it costs, over a set period. You enter annual wholesale revenue, order volume, how many orders your team still handles by hand, and your platform costs. It returns added gross profit, recovered labor cost, payback period in months, and three-year net gain.

B2B ecommerce ROIThree-year cost comparison

#### Your wholesale business

Wholesale only. Leave your retail numbers out of this entirely.

Annual wholesale revenue$

Wholesale orders per year

Gross margin on wholesale revenue%

Margin, not markup. This is the input merchants most often get wrong.

Your average order value$

Calculated from revenue and order count.

#### Manual order handling today

The largest single lever in this model. Measure it rather than estimating it.

Share of orders handled manually%

Email, phone, PDF, or spreadsheet.

Staff minutes per manual ordermin

Loaded hourly cost of that time$

Salary plus overhead, not base salary.

Handling time removed by self-service%

Below 100 on purpose. Exception orders stay manual.

#### Expected uplift

The least certain inputs on this page. Defaults are deliberately conservative.

Share of wholesale revenue moving to self-service%

Uplift applies to this share only. Assuming every buyer adopts is how vendor calculators inflate.

Average order value uplift%

Cross-sell and upsell in a self-service cart.

Reorder frequency uplift%

Shopify reports up to 20%. The default here is well below that.

New customer revenue uplift%

Gated signup plus always-on ordering.

#### What it costs you

Setup is the line merchants most often leave blank, and it drives payback.

Annual platform and app cost$

Shopify plan plus your B2B app.

One-off setup and migration$

Catalog work, data migration, theme changes.

Payback period

2.4 months

Year-one cost recovered from annual benefit.

Total annual benefit

$0

Year-one ROI

0%

Against setup plus twelve months of platform cost.

Three-year net gain

$0

Benefit over 36 months, less setup and 36 months of cost.

Added gross profit$0

Recovered labor cost$0

Year-one cost$0

Manual-handling figures carry over from the first tab. Every price below is editable, so replace the defaults with quotes you have actually been given.

#### Shopify + B2Bridge

Your current Shopify plan plus a B2B app, running wholesale in the same store.

Shopify plan, monthly$

B2B app tier, monthly$

B2Bridge Growth. Professional $99, Advanced $299.

Setup, one-off$

#### Shopify Plus

The enterprise plan, priced on a term commitment and a partner implementation.

Plus platform fee, monthly$

$2,300 on a three-year term, $2,500 on one year.

Setup, one-off$

Implementation partner, migration, theme.

Three-year total cost of ownership

Stay manual$0

Shopify + B2Bridge$0

Shopify Plus$0

Cheapest path over three years

Calculating

Cost is one input among several. Shopify Plus buys checkout extensibility, higher API limits, ten storefronts and a launch manager, and none of that appears in a TCO bar. Compare capability alongside the number.

#### Key takeaways

- B2B ecommerce ROI is annual gain divided by annual cost, as a percentage. Gain means added gross profit plus recovered staff time.
- Most merchants undercount the cost side. They count software and forget implementation, migration, and the hours their team already spends on manual orders.
- Two numbers decide whether a project is worth doing: payback period in months, and three-year net gain. A single-year ROI percentage flatters anything with a long ramp.
- There is no credible published dollar-per-order figure for manual B2B order handling. Use your own loaded hourly rate and your own minutes per order.

## How this B2B ecommerce ROI calculator works

The calculator takes thirteen inputs and returns four numbers: added gross profit, recovered labor cost, payback period, and three-year net gain. Every default is an assumption. Overwrite each one with your own figure.

| Input | What to enter |
| --- | --- |
| Annual wholesale revenue | Wholesale only, excluding your retail revenue |
| Wholesale orders per year | Order count, which sets your average order value |
| Share of orders handled manually | Anything arriving by email, phone, PDF, or spreadsheet |
| Staff minutes per manual order | Time your team spends keying and checking one order |
| Loaded hourly cost of that time | Salary plus overhead, not base salary |
| Handling time removed by self-service | Default 70%, because exception orders stay manual |
| Share of revenue moving to self-service | Default 50%. Uplift applies to this share only |
| Average order value uplift | Cross-sell and upsell in a self-service cart |
| Reorder frequency uplift | Repeat buyers ordering more often |
| New customer revenue uplift | Gated signup plus always-on ordering |
| Gross margin on wholesale revenue | The figure that keeps the result honest |
| Annual platform and app cost | Shopify plan plus your B2B app |
| One-off setup and migration cost | Data migration, catalog work, theme changes |

Gross margin does the heavy lifting there. Revenue uplift gets multiplied by your margin before it reaches the result. At a 35% wholesale margin, an extra $100,000 in orders counts as $35,000 of benefit. Calculators that skip that step overstate ROI by roughly three times. That is why their outputs rarely survive a finance review.

The adoption input does similar work. Uplift percentages only apply to the share of revenue that actually moves onto the portal, which is rarely all of it in year one. Assuming full adoption is the second way these tools inflate, and it compounds with the margin error.

Annual platform cost is easy to look up. Setup cost is not, and it is the line merchants most often leave blank. Budget for catalog work, data migration, and theme changes before you trust the payback number.

## What is ROI in B2B ecommerce?

ROI in B2B ecommerce is the annual benefit of a wholesale digitization project divided by its annual cost, shown as a percentage. Benefit has two halves. One is added gross profit from selling more. The other is money you stop spending on manual order handling.

Merchants routinely conflate three separate measures. **Payback period** is how many months until the project has paid for itself. **Total cost of ownership** is everything the setup costs across a defined window. That includes implementation and the residual manual work you never fully remove. ROI sits on top of both, and on its own it says very little. A 300% ROI that takes two years to land is not the same offer as a 300% ROI that lands in four months, and you cannot tell them apart from the percentage. Our breakdown of [B2B ecommerce website cost](https://b2bridge.io/blog/b2b-ecommerce-website-cost/)
covers the cost side in more depth.

### The B2B ecommerce ROI formula

ROI = (annual benefit − annual cost) ÷ annual cost × 100Take the calculator's defaults. Annual benefit of $37,368 against $7,588 of year-one cost returns 392%, with payback at 2.4 months. Drop the manual order share from 60% to 15% and the same setup returns 260%.

### Why payback period matters more than ROI percentage

Payback period tells you when cash comes back. Cash timing is what your finance lead will ask about first. A 400% three-year ROI that pays back in eighteen months is a harder internal sell than a 180% ROI that pays back in five. The calculator shows both.

### What counts as a good B2B ecommerce ROI?

Payback inside twelve months is a strong result for a Shopify wholesale setup. Inside six months is common where more than half of orders still arrive by hand. Three things move it: your current manual order share, your gross margin, and your setup cost.

## Which inputs actually move your B2B ecommerce ROI?

Manual order share moves the result more than any other input, and it is not close. A merchant taking 70% of wholesale orders by email has a large recoverable cost sitting in payroll right now. A merchant already at 10% manual has almost nothing to recover. That project has to justify itself on revenue alone.

Gross margin ranks second. It converts every revenue assumption into a real number. At 20% margin, a 10% revenue uplift on $1.2M contributes $24,000. At 45%, the same uplift contributes $54,000.

Reorder frequency ranks third and average order value fourth. Both are real. Both arrive more slowly than the labor saving, and both depend on how many of your existing buyers actually move to the portal.

Platform cost ranks last, and that ordering is worth sitting with. The monthly price of a B2B app is the number merchants argue about hardest. It is also the number that changes the answer least. At any realistic order volume, the payroll line dwarfs the software line.

## What does wholesale digitization actually save you?

Two savings are large enough to model. A third is real but resists measurement. Before the specifics, a caveat about the numbers you will find elsewhere.

The B2B software industry has cited a figure of roughly $20 to $38 to process a manual order, against $1 to $5 online, for about fifteen years. We cannot find a primary source for it. Every trail leads to another vendor blog. Attribution rotates between Aberdeen Group, Sterling Commerce, and APQC, and none of them has a retrievable report behind it. APQC's real public order-management benchmarks use a different unit entirely, measuring per $1,000 of revenue and per full-time employee. Our calculator asks for your own minutes and your own hourly rate instead. It is a slower question to answer, and it is the only version of the answer you will be able to defend.

### Recovered staff time

Salesforce's 2026 State of Sales report puts the average seller at 40% of their time actually selling. Around two hours a week goes to manual data entry (n=4,050, fielded August to September 2025). Multiply your own manual order count by your own handling time to size it.

### Added revenue from self-service ordering

Gartner found 67% of B2B buyers prefer a rep-free buying experience, up from 61% a year earlier (n=646). Shopify reports up to 33% more self-serve orders within six months, though that is a vendor figure. A [B2B self-service portal](https://b2bridge.io/blog/b2b-self-service-portal/)
is what makes those numbers reachable.

### Fewer order errors and credit exposure

Rekeyed orders produce wrong quantities, wrong prices, and credit notes. Structured ordering removes most of that. No trustworthy published error-rate figure exists, so the calculator leaves it out rather than guessing. Setting [credit limits for wholesale customers](https://b2bridge.io/blog/how-to-set-credit-limits-for-wholesale-customers/)
is the related control worth tightening.

## What does a B2B setup on Shopify cost over three years?

Three paths are worth costing, and an honest comparison includes the labor each one leaves behind. Staying manual carries no software cost and the highest payroll cost. The other two carry software cost plus a residual manual load for exception orders.

| Path | Year 1 cost | 3-year cost | Manual handling | Best for |
| --- | --- | --- | --- | --- |
| Stay manual | Labor only | Labor × 3 | Unchanged | Under roughly 200 wholesale orders a year |
| Shopify + B2Bridge All-in-one | Shopify plan + B2Bridge tier + setup | 36 months of both, plus setup | Mostly removed | Retail and wholesale from one admin |
| Shopify Plus | Plus fee + setup | 36 months of Plus, plus setup | Mostly removed | High volume, checkout extensibility, multi-storefront |

Shopify Plus starts at $2,300 a month on a three-year term, or $2,500 monthly on a one-year term. That fee buys real things: checkout extensibility, higher API limits, ten storefronts, and a launch manager. B2Bridge runs Professional at $99, Growth at $199, and Advanced at $299 a month, after a 14-day free trial. Which one wins depends on whether you need Plus-level platform capability or Plus-level B2B capability. Those are not the same question. Our [Shopify B2B versus Shopify Plus comparison](https://b2bridge.io/blog/shopify-b2b-vs-shopify-plus/)
 works through it properly.

## How to improve your B2B ecommerce ROI

Where should you start once you have a number? Four moves change the inputs fastest.

1. **Move existing buyers to self-service before chasing new ones.** Your current accounts already know what they want. Migrating them turns payroll cost into recovered hours right away. New-customer acquisition takes quarters.
2. **Set minimum order quantities and increments so average order value rises without discounting.** Case-pack rules and [quantity increments](https://b2bridge.io/blog/product-quantity-increments/) lift AOV at zero margin cost. [Volume discounts](https://b2bridge.io/blog/b2b-volume-discounts/) trade margin for size, so they are a different lever.
3. **Put payment terms online so credit stops being a phone call.** Approving [net 30 terms](https://b2bridge.io/blog/net-30-payment-terms/) inside the store removes an email thread from every order that needs them.
4. **Connect your ERP so nobody keys an order twice.** Double entry is where recovered hours quietly come back. [B2B ecommerce integration](https://b2bridge.io/blog/b2b-ecommerce-integration/) closes that loop, and [structured RFQs](https://b2bridge.io/blog/request-for-quote-rfq/) close the one before it.

## Frequently asked questions

### How do you calculate ROI for a B2B ecommerce platform?

Subtract annual cost from annual benefit, divide by annual cost, multiply by 100. Benefit means added gross profit plus recovered labor. Revenue on its own misleads, and it is why two calculators disagree.

### What is a realistic payback period for a Shopify B2B setup?

Six to twelve months is typical where more than half of wholesale orders are still handled manually. Below roughly 20% manual, payback stretches past a year because revenue uplift carries the whole case.

### Should I count added revenue or added gross profit?

Gross profit, every time. Counting revenue overstates ROI by roughly three times at a 35% wholesale margin. It is the most common reason a vendor calculator's output does not survive a finance review.

### Do I need Shopify Plus to run wholesale?

No. Shopify's native B2B has been available on all plans since April 2026, with a three-catalog cap below Plus. That cap binds once you need more than three distinct pricing structures.

### How accurate is a B2B ecommerce ROI calculator?

As accurate as your inputs. Merchants most often get two of them wrong. They underestimate the share of orders handled manually, and they enter markup where the field asks for gross margin.

## Run wholesale on Shopify with B2Bridge

B2Bridge runs wholesale inside your existing Shopify store with no caps on price lists, customer groups, or order volume, so your modelled three-year cost does not move when your order count does. Sales Rep Portal and ERP sync unlock at Growth.
